Where Exterior Finishing Belongs in Your Build Sequence

Every builder has had the same week. The framing inspection slipped, the window order came in short, and the cladding crew is booked for Monday. The decision in front of you is whether to hold the crew or send them and hope the wall gets ready around them. That decision costs more than it looks like it costs, and it usually costs it later, when nobody is connecting it back to that Monday.
Exterior finishing sits at an awkward point in the schedule. It is late enough that every upstream delay lands on it, and early enough that it still gates interior finishing, occupancy, and final grading. This post is about where the trade actually belongs in the sequence, and what has to be true before a cladding crew is worth calling to site.
What Has to Be Complete Before Cladding Starts
There is a short list of conditions that make a wall ready. None of them are negotiable, and all of them are verifiable by walking the elevation.
- Framing is complete and signed off, with sheathing fastened to spec and no outstanding structural revisions to the wall assembly
- The roof is on and the building is dried in, including any low-slope areas, crickets, and roof-to-wall transitions
- Windows and doors are installed, shimmed, fastened, and flashed, with sill pans and head flashings complete and inspected
- The sheathing membrane and air barrier are installed and detailed, including tie-ins at openings, transitions, and the base of the wall
- Every penetration is located and roughed in: hose bibs, dryer vents, range hood exhaust, HRV intake and exhaust, gas lines, electrical service, exterior receptacles, light boxes, and hydronic or heat pump line sets
- Electrical and mechanical rough-ins that pass through the wall are done and inspected
The last two items are the ones that get skipped. A crew can cut a hole for a dryer vent after the fact, but they cannot make that hole look or perform the same as one that was planned. Cutting back through finished fibre cement or installed stone to add a penetration means removing courses, re-detailing the membrane behind it, and refinishing edges that were never meant to be cut on site. On ColorPlus panels, a field cut is not the same as a factory edge, and it never will be.
Verified, Not Reported
There is a difference between being told the wall is ready and confirming it. A quick walk of each elevation with the site super before the crew is dispatched catches the majority of problems: membrane that was installed but never taped at a transition, a window that is in but not flashed, a bank of penetrations still shown as pending on the mechanical drawings.
That walk takes very little time and it protects the schedule for everyone downstream. It is also the point at which a good cladding partner will tell you honestly whether they can start or not.
Cladding Is the Wrong Trade to Compress
When earlier trades run late, the pressure naturally moves down the schedule to whoever is next. Cladding is often next, and it looks compressible because most of the work is visible and repetitive. It is not compressible, for two reasons.
The first is that cladding is the weather barrier the building lives behind for decades. Fastener spacing, clearances at grade and at roof lines, head and sill flashings, joint treatment, and the integrity of the drainage plane are all decided during installation and hidden immediately afterward. Rushed work in this trade does not fail on the walkthrough. It fails in year four, during a wet shoulder season, and the failure shows up as an interior stain that nobody can trace.
The second reason is that cladding is the finished face of the building. It is the first thing the owner sees and the last thing anyone forgets. Compressed schedules produce visible outcomes: reveals that wander, corners that do not line up, trim joints that were cut to fit rather than laid out. Those are the items that end up on a deficiency list and cost more to correct than they would have cost to do once.
If time has to come out of the schedule, it is better recovered upstream or accepted as a later completion date than taken out of the trade that determines how the building sheds water.
The Real Cost of Calling a Crew to a Wall That Is Not Ready
A cladding crew arriving to a wall that is not ready does not simply wait. The cost shows up in several places at once.
The crew mobilizes: trucks loaded, material staged, scaffold planned around a specific sequence of elevations. When the wall is not ready, that mobilization is spent. The crew either stands by, works out of sequence on whatever elevation is available, or leaves and comes back. Working out of sequence sounds like the reasonable option, and sometimes it is, but it fragments the work. Layout that should run continuously across an elevation gets picked up and put down. Scaffold gets struck and reset. Material gets moved twice and damaged in the process.
Then there is the crew calendar. Trades that do good work are booked, and a crew pulled off your site goes to the next project. Getting them back is not a matter of days on a whiteboard, it is a matter of where the next opening falls. A short delay at the wall can turn into a much longer delay in the schedule, and that gap is the one that pushes interior finishing, deficiency work, and closing.
The honest version of this conversation is worth having early. It is better to move a start date by mutual agreement two weeks out than to have a crew show up and discover the building is not ready.
Rainscreen and Continuous Insulation Add a Step People Forget
High-performance envelopes have changed the sequence, and the schedule has not always caught up. On Step Code 3, 4, and 5 assemblies, and on anything approaching Net Zero, the wall between the air barrier and the cladding is no longer empty. It contains strapping, and often it contains exterior insulation as well. Requirements vary by municipality, so confirm what applies to your specific project and jurisdiction.
The step that gets missed is the strapping and insulation installation itself. On many schedules, cladding appears as a single line item. In reality there are two distinct phases: build the rainscreen and insulation layer, then install the cladding over it. Each has its own duration, its own material deliveries, and its own inspection considerations.
Continuous exterior insulation also changes dimensions across the whole building, and those changes ripple. Window bucks and extension jambs have to account for the added thickness. Fastener lengths change, and fastening through insulation into structure requires a deliberate approach rather than a field decision. Trim details at corners, at soffits, and at the base of the wall all shift outward. Deck ledgers, railing attachments, and exterior stairs land on a thicker wall than the drawings may show. Door thresholds and their transitions need to be resolved before anyone is standing at them with a saw.
None of this is difficult when it is planned. All of it is expensive when it is discovered on site, because at that point the fix is being invented by whoever happens to be standing there.
Coordination Points That Decide Whether the Sequence Holds
Cladding touches more trades than most people account for. These are the handoffs worth putting on the schedule explicitly.
Roofers set the roof-to-wall transitions, step flashings, and kick-outs that cladding has to integrate with. If the roofer is gone before those details are agreed, cladding is left detailing around someone else's finished work. Getting both trades to look at the transitions together, ideally before the roof is closed in, resolves it once.
Window installers own the flashing that cladding laps over. The order matters and it is not always obvious from the drawings. A window that is installed but not fully flashed is not a finished window as far as the wall is concerned.
Painters and site-finished materials need a sequence decision early. Factory-finished products such as ColorPlus fibre cement arrive finished, which removes a site operation but also means the material has to be handled and stored with more care. Site-finished cedar, fir, or engineered wood needs coating on all faces and cut ends, and that requirement has to be built into the sequence rather than added to it.
Deck builders and cladding crews want the same wall at the same time. Ledgers, flashing over ledgers, and the treatment of the wall behind a deck are far easier before the deck frame is up. Once the deck is framed, access to that section of wall is compromised and details get compromised with it.
Landscapers set final grade, and final grade determines clearance at the base of the wall. Cladding installed to a grade that later comes up creates a maintenance problem, and in the Okanagan and Shuswap that problem shows up during freeze-thaw cycling and spring moisture. Agree on final grade elevations before the base course goes on.
Scaffold and Access Is a Shared Cost, Not a Trade Cost
Scaffold is one of the few line items on an exterior that serves several trades and is usually charged to one. Roofers, window installers, cladding crews, painters, and gutter installers all need the same access, often to the same elevations, and rarely at the same time.
Planning access as a shared resource across the exterior scope, rather than each trade arranging its own, generally reduces the total cost and removes a set of scheduling conflicts. It also removes the temptation to strike scaffold early to save money and then rent it again for the trade that still had work at height.
Where a building has difficult access, a tight lot, steep grade, or a tall gable, that conversation is worth having during preconstruction. It affects sequencing, crew sizing, and the practical order of elevations.
Late Scope Changes Cost More Than They Look Like They Cost
A change that seems small on paper is often large on the wall. Swapping a panel product for a plank product changes strapping layout, fastener schedule, trim details, and joint treatment. Adding a stone accent to one elevation changes the base detail, the load path at the base of the wall, the flashing above the stone, and the transition to whatever sits beside it. Changing a colour on a factory-finished product changes a lead time, not a labour hour.
Timing multiplies all of it. A product change made during preconstruction costs a revised submittal. The same change made after strapping is up costs strapping, membrane repair, material that is already on site, and a crew day that was scheduled for something else.
The way to keep changes cheap is to make the decisions that drive them early: product, colour, coursing, reveal, trim details, transitions between materials, and where each material starts and stops on the building. Those decisions do not need the building to exist. They only need someone to make them.
What Good Communication From a Cladding Partner Looks Like
The trade you want back on the next project is not necessarily the one that never has problems. It is the one that tells you about problems before they become yours, and arrives with a proposed solution rather than a question.
In practice that means a pre-start walk with the site super, a clear list of what has to be complete before mobilization, and confirmation before trucks roll rather than a crew standing in the driveway. It means flagging a detail conflict as soon as it is seen, not when the crew reaches it. It means saying so plainly when a start date is no longer realistic, early enough that you can move other work into the gap.
